For teams losing leads to silence

How to win back WhatsApp leads who stopped replying

A lead who goes quiet on WhatsApp does not vanish all at once: first a question goes unanswered, then the 24-hour window closes, then the deal cools off in the pipeline. This page shows what InvestCRM does at each stage, on Meta's official API: an AI-written follow-up while the chat is still open, an internal reminder for your team, a filter for forgotten deals, and a sequence of approved templates for after the 24 hours.

The problem

Three ways to lose a lead, each with its own rule

Nearly every lead who stops replying was in the middle of something: comparing prices, waiting to check with someone at home, or just got distracted. The usual mistake is treating them all the same, with the same "still interested?" the next day. On WhatsApp that runs into two Meta rules: 24 hours after the lead's last message, only an approved template can go out; and a template that calls someone back is marketing, the most expensive category.

  • Minutes later: the AI asked a question and the lead never answered. The chat is still open, free text is allowed, and the follow-up can be short and pressure-free.
  • Same day: the person said "I'll get back to you this afternoon" and nobody on the team returned before the window closed. After that, the reply your salesperson would type can no longer be sent.
  • Days or weeks later: the deal sat still in a pipeline stage with no task scheduled. Only an approved template can reopen the chat now, and every send counts toward the marketing limit Meta applies to each person.

The four setups below follow that order. They do not make anyone reply by magic; what they do is keep leads from being forgotten for lack of a reminder, and keep you from spending a marketing template where free text would have done the job.

Setups in InvestCRM

Four setups, from the first hour to next month

Names in bold are the labels on screen (in Portuguese). The first two work inside the 24-hour window; the last two, after it. How the agent works inside is covered in AI customer service, and triggers and flow blocks in Customer service automation.

From the Start plan

1. AI follow-up while the chat is still open

Starts when

The AI replied inside an Atendimento com IA (AI customer service) block and the lead sent nothing else.

How to set it up

  1. In Settings → Agente de IA, open Quando o cliente para de responder (when the customer stops replying) and switch it on: it ships turned off on every new account.
  2. The factory timings are 5 minutes to the Primeiro lembrete (first follow-up), 20 more to the Segundo lembrete and 60 more to Encerrar a conversa (close the chat). Each step accepts up to 10,080 minutes (7 days), but add up all three and keep the total under 24 hours: a follow-up that comes due after the window closed is not sent, and the system does not swap the text for a template on its own.
  3. For each step, choose A IA escreve, olhando a conversa (the AI writes from the conversation) or Usar sempre este texto (always use this text). On the second follow-up the AI looks for the doubt that stalled the lead, but it may only mention topics that came up in the chat: if nobody talked about price, it will not ask about price.
  4. To stop earlier, set 0 minutes on the step from which you want nothing more: that step and the ones after it are dropped.

What happens next

If the lead replies at any point, whatever is left gets cancelled. It is also cancelled when the chat moves to someone on your team, or when the contact is on the "Contatos que a IA nunca atende" (contacts the AI never serves) list. If the chat ended resolved, with no question left open, no follow-up goes out, not even the fixed text. The last step closes the automated conversation; if the person writes later, the chat reopens as usual.

From the Start plan

2. A reminder for your team to get back before the window closes

Starts when

The lead asks for time ("let me check with my partner", "message me tomorrow") and the chat stays with your team.

How to set it up

  1. In the Inbox, open the chat and use Criar lembrete (create reminder): Em 1 hora, Em 3 horas or Amanhã às 9h (in 1 hour, in 3 hours, tomorrow at 9 a.m.). It is internal only; the lead receives nothing. Chats with a reminder are grouped in the Lembretes view.
  2. At the start of the day, filter by Abertas (janela 24h) to answer first the people who can still get free text. Anyone past 24 hours shows up under Fechadas (janela venceu).
  3. Once the window has closed, the chat itself tells you so and offers an approved template to restart the topic. Use utility when it answers something the lead asked for (the quote they requested is ready) and marketing when it is an invitation to pick things up again.
  4. For a follow-up on another day, create the task on the pipeline deal (Agendar tarefa) with a date: it shows up in Tasks and on the Calendar. If the lead asked to talk only next month, use Congelar negócio (freeze deal): the card gets a ❄️ and stays off the forgotten list.

What happens next

Nobody has to remember who asked to be contacted again. Choosing between free text and a template now depends on the chat window, not on whoever is on shift, and longer follow-ups become dated tasks that the deal owner can see.

From the Start plan

3. A deal stuck in the pipeline: forgotten filter and loss reason

Starts when

Once a week, in the Funil (pipeline), under Filtros (filters).

How to set it up

  1. Under Esquecidos (forgotten), pick Sem contato há 7+ dias (no contact for 7+ days; there are also 3, 15 and 30). Only deals with no open task and no chat in that period stay on screen; frozen deals are left out.
  2. On the board, a card with ⚠ is one that has gone 7 days with no task and no chat. The dot on each card sums up the next task: red is an overdue task, yellow is a deal with no task, green is a task on schedule.
  3. For each one, decide: schedule the next task, send a win-back template from the Inbox, or close it. When closing, use Marcar como perdida (mark as lost) and pick the Motivo da perda (loss reason), or write your own.
  4. Anyone who said they want no further contact can go on the block list from the Contacts screen with Mandar para a blacklist: they stop receiving broadcasts, automations and sequences.

What happens next

The pipeline stops holding "live" deals that nobody touches, and the loss reasons people record show why leads drop off. On Enterprise, the Conversion view brings those reasons together with time spent in each stage. More on the pipeline in WhatsApp CRM.

From the Start plan

4. After 24 hours: a short sequence of approved templates

Starts when

The lead joins the sequence from the Inbox (+ Assinar sequência…) or through an Ações (actions) block with Inscrever na sequência.

How to set it up

  1. In Sequences, create one with two or three steps, each with an approved template and an Após (after) interval in hours or days. Up to 50 steps fit, and each interval counts from the previous message. Since every step is a template, the sequence keeps going with the window closed.
  2. Use single-variable templates. In a sequence, every template variable is filled with the contact's name (or the number, if there is no name): a template with {{2}} for a date would go out with the name in its place.
  3. Publish and subscribe people. Contacts on the block list are skipped; anyone who types SAIR, PARAR, STOP, CANCELAR or DESCADASTRAR leaves the sequence; while the chat is with someone on your team, the step waits.
  4. The sequence does not stop on its own when the lead replies. Whoever is handling the chat removes the contact in the chat panel, under Inscrito nas Sequências, with the ✕ for Parar a sequência.

What happens next

Three spaced-out attempts and then silence, instead of a daily nudge. On Start, the sequence does not take one of the plan's 2 active automations, but every step is a template that Meta bills by its category.

Message templates

Four templates to reopen the chat, and the category of each

After 24 hours, only an approved template reaches the lead. Meta's rule is easy to state and easy to get wrong: answering something the lead asked for, with no sales tone, is utility; calling the lead back is marketing, even if they asked for the quote. Replace the text in brackets before submitting for approval.

  • Quote ready

    Utility

    Template name: orcamento_pronto

Hi {{1}}, the quote for [service] you asked for is ready. Reply to this message to get the details here.

    • Send it to me

    Why this category

It answers a specific request from the lead with no persuasive intent: it says what they asked for is ready, and the quote follows right after, with the window open. The amount is not in the template because the Inbox fills every variable with the contact's name. If the text picks up "special terms until Friday", it becomes mixed content, which Meta treats as marketing.

  • Follow-up the lead scheduled

    Marketing

    Template name: retorno_combinado

Hi {{1}}, you asked us to pick up the [topic] conversation this week. Whenever it suits you, reply here and we will continue where we left off. To stop getting messages like this, reply STOP.

    Why this category

Even on the date the lead picked, inviting them back into a sales conversation is the "pick up where you left off" message Meta lists as retargeting marketing, "even if requested by users". That is why it goes as marketing and explains how to opt out.

  • Invitation to pick up again

    Marketing

    Template name: retomar_conversa

Hi {{1}}! Any questions left about [product or service]? If you like, we can carry on the conversation here. To stop getting messages like this, reply STOP.

    • Let us continue
    • Not now

    Why this category

Inviting someone to resume a purchase is a call to action, and Meta files calls to action under marketing even when the contact asked for information earlier. That is why the text explains how to opt out with STOP: tapping "Not now" does not unsubscribe anyone.

  • Last message in the sequence

    Marketing

    Template name: ultimo_contato

Hi {{1}}, this is our last message about [topic]. If you change your mind, just write to us here. If you would rather hear nothing more, reply STOP.

    Why this category

It closes the sequence without pressure, but it is still an invitation to buy again: marketing. With a single variable, this template works as-is in a sequence, which fills every variable with the contact's name.

What it costs

A month of win-back attempts, on Meta's official rate card

Example of a business with one number sending the four templates above to leads who went more than 24 hours without replying. The bill only shows templates sent after the window. InvestCRM does not charge per message; Meta bills each delivered template straight to your account's payment method.

If the utility templates in this bill were classified as marketing, the same month would go from R$ 173.27 to R$ 209.11.

For your own win-back volume, change the numbers in the calculator. What matters most is the mix: on the Brazilian rate card, each marketing invitation costs more than nine times a utility notice.

The volumes are an example to show the math, not data from a customer.

Rules

What Meta and Brazil's LGPD require when you call a lead back

A summary of the rules that matter most when winning back leads, with a link to the official text. InvestCRM delivers and organizes the messages; what you write and who you send it to remain your decision.

  • Free text only up to 24 hours after the lead's last message

In Meta's service messages documentation, the customer service window opens when a person messages or calls the business and lasts 24 hours. While it is open you can send any message type; once it closes, only approved templates.

    In InvestCRM

The AI follow-up checks the window before going out and is blocked if it has closed. The Inbox separates open chats from closed ones and, on a closed chat, offers an approved template instead of free text.

  • Calling someone back is marketing, even if they asked for a quote

Under Meta's category rules, utility is a message with no promotional intent that follows up on a person's action or request. Messages that recommend products, try to secure a renewal or carry another call to action are marketing "even if requested by users", and a template with mixed content is marketing too.

    In InvestCRM

In the Meus Modelos table, under Settings → WhatsApp, when Meta changes the category of one of your templates you see the notice "a Meta mudou de Utility" next to the new category.

    Source: Meta template categories

  • Each person has a marketing message limit

Meta may cap how many marketing templates a person receives from all businesses over a period, mainly based on whether they have been reading that kind of message. A held-back template comes back with error 131049, and the guidance is to wait at least 24 hours before trying again. Marketing sent inside a window opened by the person's reply does not count toward that limit.

    In InvestCRM

That is why the sequence suggested here has few steps and days between them. In a broadcast, the failure shows under Por que falhou (why it failed), with the error title and details Meta returned.

Source: Per-user marketing template limits (Meta)

  • Permission for the next messages, and honoring opt-outs

The WhatsApp Business Messaging Policy only lets you contact people who gave you their number and gave permission to receive later messages, and requires you to honor every request to stop, made on or off WhatsApp. It also notes that people who get messages they did not expect tend to block the business.

    In InvestCRM

Anyone who types SAIR, PARAR, STOP, CANCELAR or DESCADASTRAR goes on the block list and leaves sequences, and so does anyone who gets the "descadastro" tag. Tapping a quick-reply button such as "Not now" does not unsubscribe anyone by itself.

  • A lost lead is not a record to keep forever

Brazil's LGPD limits processing to the minimum needed for the purpose (art. 6, III) and requires ending it when the purpose is met or when the data subject asks (art. 15, I and III); after that the data is deleted, except for the cases in art. 16. Consent can be withdrawn at any time, through a free and easy procedure (art. 8, § 5).

    In InvestCRM

A deal marked as lost stays in the pipeline with its reason, and the contact stays in your base until someone deletes it. A flow can use the Excluir contato (delete contact) action, which removes the contact for good, and the Contacts screen sends several people to the block list in one go.

Plan

Which plan winning back leads calls for

Start covers all four setups: the AI follow-up, which runs from this plan up, 1 AI agent serving customers, 2 active automations (the flow where the AI answers takes one of them), sequences, which take no slot, 1 pipeline with tasks and a calendar, and you plus 1 person on the account. For most businesses that want to stop losing leads to silence, it is the place to begin.

Business pays off when a hot lead needs to land in a team queue with a department and wait time (the Encaminhar para atendimento humano action belongs to it), when more than one team is selling (5 pipelines, you plus 3 people), or when leads arrive from a form or one of your systems through the API.

No plan changes what Meta charges for templates: that amount is paid to Meta and never passes through InvestCRM.

Questions

Questions from people who manage leads

Can I send the AI follow-up the next day?

You can set it up, but it only goes out while still within 24 hours of the lead's last message. Scheduled for later than that, it is blocked, and InvestCRM does not swap it for a template. For the next day, use an approved template: from the Inbox, through a sequence, or with a flow that has the Modelo aprovado (approved template) block.

Won't the AI follow-up sound pushy?

The instructions sent to the AI forbid repeating the previous question in the same words, making up information, deadlines or prices, pressuring, creating urgency and saying it saw the person read the message. If you want full control over the wording, choose Usar sempre este texto for each step; that text, too, only goes out when a question was left open.

How many times can I reach out to a lead who went quiet?

Meta does not publish a fixed number: the per-person limit changes with how much marketing they have been reading. InvestCRM puts no cap on a sequence beyond its 50 steps. A few spaced-out templates with a clear way to opt out give people fewer reasons to block or report you, which Meta takes into account.

What if the lead replies halfway through the sequence?

The reply lands in the Inbox, but the sequence does not stop by itself: remove the contact under Inscrito nas Sequências in the chat panel. If they type one of the opt-out words, then they leave the sequence and go on the block list.

Does the follow-up also work for people who replied to a broadcast?

Yes, when the broadcast flow sends the reply to an Atendimento com IA block: the AI chats, and the follow-ups and the closing step follow the same timings. The last step also ends that broadcast run.
